When the business expects one thing and the technology delivers another

Algorithm transparency is a three-way alignment problem, not an explainability problem.

65% of high-performing organisations define when AI outputs need human validation or intervention, compared to 23% of everyone else. What separates those two groups is alignment: business, operations, and technology sharing an understanding of what the system does, when it'll be wrong, and what happens in those situations.

Stakeholders reject models all the time because the output doesn't match their intuition about how things work. The alignment was missing long before anyone chose an algorithm.

The three-way expectations gap

Business and domain expert stakeholders carry intuitions about how things work. What drives churn. What predicts quality issues. What customers actually want versus what they say they want. These intuitions are built from years of experience, and most of the time they're directionally right.

Operations knows how those intuitions actually play out in practice. The exceptions. The workarounds. The cases where the general rule breaks because of a seasonal pattern, a legacy process, or a customer segment that behaves differently from the rest. Operational reality is messier than business strategy, and the people closest to it know where the complexity hides.

Technology translates both into algorithmic solutions. And this is where the gap opens: business intuition that doesn't account for operational edge cases produces a spec that's incomplete. Operational complexity that isn't captured in the technical solution produces a system that works in the lab but fails when it meets production conditions. A technical solution that doesn't reflect what either party expected produces outputs that nobody trusts.

Most of that complexity is the mismatch between what each group expects the system to do, and AI surfaces it faster than any technology before it.

Three perspectives, one system — business intuition, operational reality, and technical implementation each carry different expectations. The gap between them is where AI initiatives stall.

ERP and CRM implementations had this problem too, but the misalignment showed up differently. A CRM that didn't reflect how sales actually worked produced low adoption — people built workarounds, kept side spreadsheets, and the system gradually became a reporting shell. The organisation still functioned. With AI, the mismatch between expectations produces wrong outputs at scale, immediately. A churn model built on business assumptions that miss operational edge cases doesn't just underperform; it actively misdirects the teams acting on its predictions. There's no workaround period. The consequences are visible from day one.

Reproducibility with non-deterministic models

One common objection to algorithmic transparency is that non-deterministic models — particularly large language models — can't produce reproducible results. The same input might generate different outputs each time. This is true in a narrow technical sense and misleading in a broader organisational one.

Reproducibility in an organisational context doesn't require identical outputs every time. It requires predictability within known bounds. If the same input conditions produce results within an expected range, with expected variance, and the variance is documented, that's reproducible enough for decision-making. People don't need the model to produce the same sentence twice. They need to know what "normal" looks like so they can recognise when something isn't.

When drift occurs, defined processes kick in. When outputs look wrong, people know what "wrong" means because expected behaviour was agreed in advance — by business, operations, and technology together. Not just technical performance metrics, but expectations grounded in how the business actually works and how operations actually runs.

Organisations with strong AI governance report 34% higher operating profit from AI. Governance makes model behaviour predictable enough that people can plan around it. Getting each perspective — business strategy, operational reality, technical capability — to share an understanding of expected model behaviour is a transparency and consensus challenge, and the organisations that solve it are the ones that move from pilot to production.

Embedding transparency in every step

Governance that works here is fluid alignment embedded in the process, starting from when the use case is first defined. What does the model do in the common case? What operational complexity does it capture, and what does it leave out? Where are the trade-offs — between accuracy and interpretability, between automation and oversight — and which trade-offs are acceptable for this specific use case? What types of drift should people watch for, and what triggers human review? When outputs fall outside expected bounds, who escalates, to whom, and how quickly?

These questions need answers from the people who define the business need, the people who know how operations actually runs, and the people who build the solution. When all three contribute, the resulting transparency is meaningful — because the trade-offs reflect operational reality, the escalation paths connect to the right decision-makers, and the monitoring thresholds are grounded in what the business actually cares about. When any one perspective is missing, you get documentation that reads well and helps nobody.

Organisations with a responsible AI framework show 61% workforce adaptability, compared to 43% without one. Transparency is one of the mechanisms behind that adaptability. People adopt what they understand, and they adopt faster when they can predict what the system will do. Knowing who to talk to when something looks wrong turns hesitation into confidence.
